Running scripted PIM vendor demos that reveal real fit

short answer

A scripted PIM demo gives every shortlisted vendor the same scenarios and a sample of your own product data, then scores each scenario on a shared rubric. Send scripts two weeks ahead, run one structured day per vendor, score individually on a 0 to 3 scale and calibrate together. This exposes real fit far better than a standard sales presentation.

A scripted PIM (product information management) demo is a structured session in which every shortlisted vendor performs the same scenarios on a sample of your own product data, scored against one rubric. It replaces the vendor's standard sales presentation with evidence of how the software handles your products, processes and integrations. Scripted demos are the most reliable way to compare three finalists before a proof of concept.

Why use scripted demos instead of standard presentations?

Standard demos show prepared data and the vendor's strongest features in the vendor's preferred order. Every product looks capable in that setting. A scripted demo reverses control: the buyer defines the order, the data and the success criteria, so gaps become visible and answers become comparable across vendors.

Scripts also verify written RFP claims. An answer of "standard" in the PIM RFP should be demonstrable through configuration on the day, without custom code.

How do you write demo scenarios?

Write six to eight scenarios that reflect your hardest daily work. Each scenario needs a named persona, input data, the steps expected and a measurable result. Typical scenarios include:

  1. Supplier onboarding: import a real supplier spreadsheet with errors, map columns, and show which records fail validation and why.
  2. Complex product modelling: create your most complex family with three variant levels and inherited attributes. The data modelling guide explains these structures.
  3. Enrichment and AI: generate descriptions or translations for 20 products, with human approval and an audit trail.
  4. Data quality: show completeness per channel and locale and block publication of incomplete products. See product data quality for useful metrics.
  5. Workflow: route a new product through approval by category, legal and marketing roles.
  6. Syndication: publish to one marketplace or a GS1 GDSN data pool and show the error-handling loop.
  7. Integration: receive an ERP update through the API and show the change history.
  8. Bulk change: update a price-relevant attribute across 10,000 products and report the time taken.

Send the scripts and a data sample of 200 to 1,000 products to each vendor two weeks before the demo. Include assets, at least two locales and one deliberately messy file.

How should a demo day be structured?

The agenda below fits a full day for a mid-market or enterprise selection.

Time Session Who attends
09:00 to 09:30 Introductions and vendor overview (strictly timed) Whole team
09:30 to 12:30 Scenarios 1 to 4, with scoring after each Business users, product data lead
12:30 to 13:15 Break and individual scoring Evaluators
13:15 to 15:15 Scenarios 5 to 8 Business users, IT, architect
15:15 to 16:00 Hands-on: two users repeat one scenario unaided Daily users
16:00 to 16:45 Technical and security questions IT, security
16:45 to 17:15 Implementation approach and commercial outline Sponsor, procurement

Schedule the three vendor days within one or two weeks so that impressions stay comparable. Ask the implementation partner who would deliver the project to attend.

How do you score a scripted demo?

Score each scenario on a 0 to 3 scale with written definitions:

  • 0: not shown or not possible.
  • 1: possible only with custom development or a workaround.
  • 2: shown with configuration, with minor gaps or extra steps.
  • 3: shown fully with standard configuration and usable by a business user.

Multiply each score by the scenario weight agreed before the demos. Add separate scores for usability, partner competence and answers to technical questions. Usability criteria from ISO/IEC 25010:2023, such as learnability and operability, help evaluators judge the hands-on session consistently.

Each evaluator scores alone during the session. Hold a calibration meeting the same afternoon, discuss gaps larger than one point and record the reasons. Fixing weights in advance matches the transparency rule in Article 67(5) of Directive 2014/24/EU and protects private buyers against late bias.

What rules keep demos comparable?

Set ground rules in the invitation and enforce them on the day:

  • Vendors follow the script order and may add extras only after all scenarios are done.
  • Slides are limited to the 30-minute opening slot.
  • "Roadmap" answers are recorded as a score of 0 for the current release.
  • The same evaluators attend all vendor days.
  • Recordings are made with the vendor's consent for later review.

The finalist then moves into a short proof of concept, as described in the eight-step PIM selection process.

Key takeaways

  • Give every vendor the same six to eight scenarios and your own product data two weeks ahead.
  • Run one structured day per vendor, including a hands-on session for daily users.
  • Score each scenario on a defined 0 to 3 scale, weighted before the demos start.
  • Score individually, then calibrate as a team on the same day.
  • Treat roadmap answers as not available and verify RFP claims live.

Frequently asked questions

How long should a PIM vendor demo be?

Allow one full working day per vendor for a mid-market or enterprise selection, or a half day for a simple SMB catalogue. A full day covers six to eight scenarios with time for hands-on testing, technical questions and a commercial session. Shorter demos tend to skip the hardest scenarios, which are precisely the ones that separate vendors.

Should vendors use our own data in a PIM demo?

Yes. Send a sample of 200 to 1,000 real products covering your most complex families, variants, locales and assets, plus a real supplier file. Demos on the vendor's standard data show what the product can do in ideal conditions. Demos on your data show how it handles your attributes, data quality issues and volumes, which is what you will live with after go-live.

How do you score a PIM demo fairly?

Use a shared rubric with a 0 to 3 scale per scenario and written definitions for each score. Every evaluator scores independently during the demo, then the team holds a calibration session the same day to discuss differences larger than one point. Weight scenarios in advance and keep the same evaluators for every vendor so the totals remain comparable.
